Budgeting, Forecasting & Cash Flow

Structured financial planning that translates strategic intent into operational targets, then maintains the analytical discipline to monitor performance and adjust course. We build budgets and forecasts that finance teams can operate, leaders can explain, and boards can use.

When clients engage us

Situations that typically drive this conversation

01

Your annual budget cycle has become performative rather than useful

Budgets are produced because they are required, not because they drive decisions. Outlook restructures the process to produce a plan that leadership actually operates against.

02

Cash flow has emerged as a binding constraint

Growth, working capital intensity, or capital structure have brought cash flow into focus. We build thirteen-week and longer-horizon liquidity models that support proactive cash management.

03

The forecast cannot explain what happened last month

Variance-to-plan is large, and the sources of variance are not clear. We rebuild the forecast on a driver-based foundation that makes variance explainable and the next forecast better.

04

You are preparing for debt issuance or a capital raise

Lenders and investors require structured financial projections with transparent assumptions. We prepare the forecast, supporting analysis, and management presentation to institutional standards.

05

Multi-year planning is required but has never been attempted

Strategic discussions reference a three-to-five year view, but no model exists to support it. Outlook constructs the multi-year plan and establishes a refresh cadence.

Capabilities

What this service line delivers

01

Annual operating plans

Bottom-up budgets developed in structured collaboration with department leaders, tied to revenue assumptions, capacity plans, and capital priorities. Output includes the plan itself, a documented assumption set, and the variance framework used for ongoing monitoring. Budget conversations are managed as business discussions, not spreadsheet exercises.

02

Rolling financial forecasts

Driver-based twelve-month rolling forecasts refreshed monthly. Revenue, expense, headcount, capital expenditure, and cash projections are integrated and explainable at any level of detail. Variance to budget and to prior forecast is tracked, explained, and used to improve subsequent forecasts.

03

Cash flow and liquidity modeling

Operational thirteen-week cash flow models supporting weekly treasury decisions. Longer-horizon liquidity forecasts tied to the operating plan, incorporating capital expenditure, debt service, and seasonal working capital dynamics. Outputs support both routine cash management and covenant or liquidity-ratio monitoring.

04

Scenario planning and sensitivity analysis

Structured sensitivity modeling around the assumptions most consequential to financial outcomes. Scenario frameworks supporting leadership discussions of specific strategic choices: expansion, pricing changes, capital investment, cost reduction. Delivered as working models rather than static presentations.

05

Multi-year strategic planning

Three-to-five year financial models aligned to strategic plans and capital priorities. Supports capital allocation decisions, long-range planning with the board, and strategic conversations that extend beyond the annual operating horizon.

The rolling forecast

Twelve months out, six months in focus.

Annual budgets go stale the day they are published. Our rolling forecast keeps a 12-month forward view refreshed every month, but the operational lens is tighter than that. Six-month cash, runway, and burn rate are where decisions get made today. The 12-month view gives those decisions context. Both update against the most recent actuals, every month.

As M-1 becomes actual, a new M+14 is added. Assumptions are refreshed, variances explained, and the horizon stays constant.
The six-month focus

Cash position

Where the balance is today and where it lands at month-end across scenarios.

Runway

Months of operating coverage at current burn, and how that changes if revenue softens or holds.

Burn rate

Net cash consumption per month, broken out by the levers leadership controls.

Frequently asked

Questions clients ask before engaging

How is this different from accounting work?

Budgeting and forecasting are forward-looking: assumption-driven projections of future financial performance built to support decisions and planning cycles. Accounting is historical: the structured recording of transactions that have already occurred. Both disciplines are necessary; neither substitutes for the other.

Yes. Short-form engagements supporting a specific annual budget cycle are common, particularly when leadership wants to change the process without a longer-term commitment. Most single-cycle engagements run six to eight months spanning preparation, build, review, and adoption.

Thirteen-week cash flow models project weekly cash inflows and outflows across a rolling three-month horizon. They are refreshed weekly, typically Monday morning, with actual results replacing the prior week’s forecast and assumptions updated for current information. They are distinct from longer-horizon liquidity models, which support strategic liquidity planning rather than weekly treasury decisions.

Historical financial statements for at least twenty-four months, current chart of accounts and general ledger, existing budget or forecast documentation, and sufficient operational context to interpret the patterns. Data quality is assessed during the Diagnostic phase and any gaps are addressed before the primary build work begins.

The budgeting and forecasting work sits downstream of the accounting function. We establish clear data handoffs from the accounting close to the forecast refresh cycle, typically aligning to a five-to-ten business day close timeline. Coordination protocols are agreed during scoping and refined during the first operating cycle.
